The challenge

Fabrique bakes sourdough in stone ovens. That is a craft, and craft scales badly: every bakery bakes on site, every morning, with no central kitchen doing the work for it. Since the first shop opened on Kungsholmen in 2008 it has become a score of addresses in Stockholm, plus Gotland, London and New York, and in 2024 the bakery was appointed purveyor to the Swedish Royal Court.

So the thing that has to hold together is not a production line. It is a body of knowledge, and it has to be shared by everyone who works there: bakers, pastry chefs, production, shop staff and office. A good share of them are new, young or seasonal, and whoever knows the answer usually has their arms in a dough.

What they did

Handbooks and a document library went in as one shared source: routines, recipes and work descriptions in a single place instead of a binder per bakery. Change something centrally and it applies everywhere from that moment.

Training sits on top of that. A new employee works through their own material in the app, at their own pace, before and during their first shifts, rather than an experienced baker leaving the oven to talk someone through the same thing for the fifth time that month.

Permissions decide who sees what. Someone working in production opens the app to something different from someone behind the counter, even though it is the same app.

User management is connected to Caspeco. A new hire entered there gets a Todolo account automatically, in the right unit with the right permissions. Across 27 units, that is the difference between someone maintaining accounts every week and nobody having to think about it.

All of it in Fabrique's own colours, so it reads as a place their people work rather than as a system with a name.

A day in the app

A shift starts in the app. The day's information sits on the home screen, alongside the routines for that unit, in the version that applies right now.

If a routine is needed halfway through a step, it is in their pocket. Questions about what it says go to TOD, which answers out of Fabrique's own handbooks. The answer is the same whoever asks it and whichever bakery they are standing in.

Orders between the units run in the app too, in the same flow as the rest of the day.

What changed

Two years in, the app is part of the working day. It gets opened long after the novelty has worn off, and that habit is the one thing no feature list can promise.

Training no longer rests on the most experienced person in the room. A new baker works into the material themselves, and the people who already have the craft get to spend their time on the craft.
